We need to make more money.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cThat&#8217;s exactly why we need a budget.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cNo, that&#8217;s exactly why budgeting won&#8217;t fix this.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Excellent.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two weapons have been selected.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Unfortunately, nobody has agreed on what monster they are fighting.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">The Problem Before the Solution<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Humans often skip directly from discomfort to solution.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Something feels wrong.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Immediately:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Move.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Quit.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Spend less.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Work more.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Call them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Block them.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Buy another shelf.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Perhaps.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But before choosing what to do, ask:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>What exactly are we trying to change?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That question can save enormous amounts of unnecessary combat.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">Competing Solutions May Hide Different Problems<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">One partner says:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cWe need to spend less.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The other says:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cWe need better jobs.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Perhaps the first sees:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Our expenses are too high.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The second sees:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Our income is too low.<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Those are related.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not identical.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Until the problem is named, each solution sounds foolish to the other person.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">Define the Monster Together<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Try:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cBefore we argue about solutions, what do we each think the problem is?\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One says:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cWe&#8217;re spending more than we make.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The other:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cI think the bigger issue is that our income has stayed flat while everything got more expensive.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Good.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now the map has two features.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Perhaps both matter.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">Use Observable Language<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cThe problem is that you don&#8217;t care.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Difficult monster.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Try:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cWe&#8217;ve missed three deadlines because I didn&#8217;t receive your part of the work on time.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now we have something observable.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Maybe the cause is lack of care.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Maybe overload.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Maybe unclear expectations.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Maybe a broken process.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Do not confuse your theory about the monster with the monster itself.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">Separate Problem From Cause<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Problem:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cCustomers are waiting forty minutes.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Possible cause:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cWe don&#8217;t have enough staff.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Maybe.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But perhaps:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The ordering system is slow.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The menu is too complicated.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The kitchen layout is terrible.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Everyone arrives at once.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">If you define the cause too early, you may build the solution into the diagnosis.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Start with what is happening.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Then investigate why.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">Separate Problem From Blame<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cThe problem is Kevin.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Poor Kevin.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Perhaps Kevin is indeed causing trouble.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But what specifically?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cKevin keeps changing the schedule after it is published.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Excellent.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now we can discuss:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Why?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Impact?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Authority?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Process?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Possible fixes?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Turning a person into the problem often hides the behavior that actually needs changing.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">Ask Who Experiences the Problem<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Sometimes one person&#8217;s problem is another person&#8217;s solution.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Manager:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cEmployees keep leaving exactly at five.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Employee:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cYes.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Manager sees lack of flexibility.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Employees see boundaries.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Before fixing anything, ask:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>Who is experiencing what as a problem?<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This prevents one person&#8217;s preference from quietly becoming objective reality.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">Ask When the Problem Happens<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cCommunication is terrible.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Always?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Maybe not.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cWhen deadlines change.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Interesting.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cSo ordinary communication is working. The breakdown happens when plans change quickly.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Much smaller monster.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Much better odds.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">Ask Where It Happens<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cWe can&#8217;t work together.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Anywhere?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cNo. Meetings are fine. It&#8217;s the group chat.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Ah.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Perhaps you do not have a relationship catastrophe.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Perhaps you have a group-chat catastrophe.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Excellent news.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">Ask What Success Would Look Like<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">One of the best ways to define a problem is to ask:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cWhat would better look like?\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cWe wouldn&#8217;t fight about money.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Still vague.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Try again.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cWe&#8217;d know how much each of us can spend without checking with the other.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now we have a possible target.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A problem becomes clearer when its opposite is observable.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">Beware Solution Disguised as Problem<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cThe problem is that we don&#8217;t have a new car.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Maybe.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">What problem would the new car solve?<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cThe current car breaks down twice a month and I can&#8217;t reliably get to work.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">There.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is the problem.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now a new car is one possible solution.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Perhaps the best one.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But now other solutions can also be evaluated.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">The Five-Minute Monster<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Sometimes ask:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cIf we had only five minutes to explain this problem to someone who could help us, what would we say?\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">This forces compression.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not the entire history.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not every emotion.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The essential shape.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cWe have one car, two jobs in different directions, and overlapping schedules three days a week.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Excellent.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Now the helper knows what dungeon they are entering.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">Make Sure Both People Recognize It<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">You announce:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cOkay, so the problem is your communication.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Interesting use of the word <em>our.<\/em><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Try:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cWould you agree that the main issue is that we&#8217;re making assumptions instead of confirming plans?\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">They say:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cNo. I think the issue is that you change plans without telling me.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Good.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Not agreement yet.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Keep working.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The problem definition itself may need negotiation.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">You May Discover Two Problems<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Perhaps:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cI change plans without telling you.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">And:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cYou assume changes are intentional disrespect.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Two problems.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Good.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Name both.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">A complex map is still better than fighting over an inaccurate one.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">You May Discover There Is No Shared Problem<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">This matters.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">One person wants more closeness.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The other is satisfied.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">There is no shared:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cWe both want more closeness.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Do not invent consensus.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The actual problem may be:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cWe want different levels of closeness.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">That is harder.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Also much more honest.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">Do Not Solve Too Early<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">Someone says:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cI can&#8217;t concentrate at home.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">You immediately:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cGet noise-canceling headphones.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Maybe.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">But ask:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cWhat&#8217;s making concentration difficult?\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">\u201cMy mother is ill and I&#8217;m constantly waiting for the phone.\u201d<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Ah.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The headphones were about to fight the wrong monster.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">The Problem Can Change During Investigation<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">You begin with:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cWe need better time management.\u201d<\/strong><\/p>\n\n\n\n<p class=\"wp-block-paragraph\">After talking:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Actually, everyone is overloaded.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Interesting.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">No calendar technique will create another twelve hours in the day.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">The monster has changed species.<\/p>\n\n\n\n<p class=\"wp-block-paragraph\">Adjust the weapon.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-alpha-channel-opacity\"\/>\n\n\n\n<h2 class=\"wp-block-heading\">Agreement About the Problem Creates Alliance<\/h2>\n\n\n\n<p class=\"wp-block-paragraph\">There is a powerful moment when two people say:<\/p>\n\n\n\n<p class=\"wp-block-paragraph\"><strong>\u201cYes.
